Executive summary
A Mid-Scale Retail & FMCG Brand had built its business in traditional retail and wanted to grow through digital channels. Its online sales, loyalty schemes, affiliate partnerships and promotional campaigns each ran on a separate tool, so the brand could not see one customer across all of them or tell which partner or campaign was paying for itself.
Dezigndia designed and built a unified digital commerce platform over 18 months: e-commerce operations, a personalized loyalty program, affiliate onboarding and commission management, a campaign console, and commerce analytics in one system. The team was a product consultant, a UI/UX designer, full stack developers and QA specialists, working on an agile time and material basis.
Platforms of this type support market share growth of up to 37%, bring customer retention costs down by around 26%, and improve loyalty metrics by around 24%.
About the client
A Mid-Scale Retail & FMCG Brand operates in a market where customer experience, brand loyalty and digital engagement decide performance. Its products moved through established retail channels, and that side of the business worked.
Digital commerce was the growth channel the leadership team wanted to build. The technology behind it had to support customer acquisition, loyalty management, affiliate partnerships and sustained growth, and it had to do so from a single environment rather than another set of bolt-ons.
The challenge
What was breaking.
The brand's digital commerce operation had accumulated over time as a set of disconnected tools and processes. Customer engagement programs, affiliate initiatives, promotional campaigns and online sales were each managed on their own, which created gaps across the customer lifecycle. Acquisition costs kept rising as competition intensified, so retention and loyalty mattered more each quarter, yet the data needed to improve them was scattered.
- 01
Distributed customer experience
Customers met the brand across several touchpoints and got a different experience at each one, which reduced engagement and made the brand feel less coherent than it was.
- 02
Customer retention challenges
Changing consumer expectations and heavier competition made repeat purchases harder to win. There was no systematic way to reward loyalty or bring lapsed customers back.
- 03
Disconnected affiliate operations
Partner and affiliate activity had no central management. Nobody could see campaign performance by partner or measure what each affiliate contributed.
- 04
Limited commerce analytics
Business teams lacked a unified view of customer behavior, sales performance, loyalty engagement and marketing effectiveness. Decisions were made channel by channel.
- 05
Scalability constraints
The existing systems were not built for growing transaction volumes, new campaign types or the digital commerce initiatives the leadership team had planned.
Business impact
Without a central commerce and loyalty platform, the brand was missing retention opportunities, carrying operational complexity across every channel, and unable to scale its digital growth initiatives efficiently.
Approach
How we went at it.
Dezigndia designed a connected commerce platform rather than a better storefront. Customer engagement, loyalty programs, affiliate management and business intelligence would run on one system with one customer record. The goal went beyond online sales: strengthen customer relationships, raise loyalty program participation, and give the business the insight it needed to decide where to spend next.
That framing mattered for the build. A storefront project optimizes checkout. A commerce platform has to handle a customer who arrives through an affiliate link, joins the loyalty program, responds to a campaign a month later and buys again, and it has to attribute all of that correctly so the brand knows what worked.
The objective was a scalable FMCG digital commerce platform that improves customer loyalty, strengthens affiliate partnerships, improves the shopping experience and supports sustainable revenue growth across digital channels.
- 01
Commerce journey assessment
Customer paths, purchase behavior and engagement patterns were analyzed to find where conversion and retention were leaking.
- 02
Loyalty experience optimization
Personalized loyalty and reward mechanisms designed to encourage repeat purchase and long-term engagement, rather than one-off discounting.
- 03
Affiliate ecosystem enhancement
Structured partner management: affiliate performance tracking, commission management and campaign effectiveness, so that partner-driven growth can be tracked and steered rather than taken on trust.
- 04
Data-driven growth framework
Centralized analytics and reporting so that decisions about campaigns, partners and retention spend rest on evidence.
- 05
Scalable commerce architecture
A technology framework that can carry business expansion, new campaigns and rising customer expectations without a rebuild.

Architecture
How it is built.
Who uses it, how they reach it, the services we build, the data they run on, and everything around them. Much of the edge, identity, workflow and observability layer comes from the Commerce & Affiliate platform already in production, which is where the timeline came from.
Architecture of the Multi-channel commerce platform. Users: Shoppers, Affiliate partners, Brand operations, Marketing. Edge and access: CDN and WAF (CloudFront), Load balancer (ALB, multi-AZ), Identity (social and email login). Application services: Storefront (React web and app), Commerce API (Node.js), Affiliate and commission (attribution), Recommendations (Python). Data: Orders (RDS PostgreSQL), Catalog (MongoDB), Cart and sessions (ElastiCache Redis). Integrations: Payment gateways (10+), Logistics partners (tracking), Email and SMS (SES, SNS), Tax and invoicing (GST-ready). Storage and delivery: Product media (S3), Read replica (reporting load), Static delivery (CloudFront). Events and analytics: Order events (SQS), Sales and affiliate dashboards (daily), Loyalty segments (retention). Observability and security: Alarms and logs (CloudWatch), Audit trail (append-only), Secrets and keys (KMS), Backups (point-in-time).
Results
What changed.
Bringing customer engagement, loyalty, affiliate management and analytics into a single environment gives the brand something it never had: one view of the customer and one view of what each channel and partner contributes. Retention becomes a program rather than a hope, affiliate spend can be tied to outcomes, and campaigns can be adjusted while they run.
Indicative outcomes for a platform of this type: market share up as much as 37%, customer retention costs down around 26%, and customer loyalty metrics up around 24%. These are projections of platform capability, not audited client figures.
increase in market share
reduced customer retention costs
improvement in customer loyalty
Business outcomes
The brand now acquires customers more efficiently, grows through loyalty rather than discounting alone, can see and manage partner performance, and runs a digital commerce operation built to scale with the business. Campaigns that used to take a coordination effort across tools launch from one console and report back to one dashboard.
Why this project matters
Beyond the numbers.
A digital commerce platform built this way becomes a growth engine rather than an extra sales channel.
- Simpler affiliate and partner management.
- Faster launch of promotional campaigns and growth initiatives.
- Less operational complexity across digital channels.
- Visibility into customer behavior and commerce performance.
- Stronger customer retention and repeat purchase behavior.
- Higher loyalty program participation and engagement.
- A foundation for future retail digital initiatives.
Strategic impact
Retail digital commerce becomes a strategic asset when loyalty, affiliate engagement, analytics and personalized shopping run as one system. The brand built a stronger digital presence, a more defensible customer relationship, and a platform positioned for sustained growth in a crowded FMCG market.
